Custom Work Uniforms: What a Knit Factory Makes, and What It Doesn’t

“Workwear” is one word covering two completely different manufacturing problems, and picking the wrong supplier for yours costs months. One is a knit problem: staff polos, branded tees, sweatshirts, fleece, caps. The other is regulated protective equipment, and it is made by specialists under certification schemes that a knitwear factory has no business pretending to hold.
This guide is about telling them apart before you send a brief, because the fastest way to lose six weeks is to run a sampling round with a factory that was never able to make your garment.
The line that actually matters
If the garment exists to protect the person wearing it, it is personal protective equipment, and in the EU and UK it is regulated as such. That is not a quality standard a factory can opt into — it is a certification regime with audited testing, technical files and a named notified body.
Two categories come up constantly in uniform enquiries and neither belongs in a knit factory:
- High-visibility clothing. Certified to EN ISO 20471, which specifies minimum areas of fluorescent background and retroreflective tape, and how the garment must perform after repeated washing. The certification attaches to the finished garment, not just the fabric.
- Flame-retardant and arc-rated workwear. Standards such as EN ISO 11612 (heat and flame) and EN 1149 (electrostatic). Again the whole garment is tested, including thread, trims and any decoration applied to it.
There is a detail here that surprises most buyers: decorating a certified garment can invalidate the certification. Putting an embroidered logo on a flame-retardant jacket with ordinary polyester thread introduces a material that melts. If you are buying certified PPE, the decoration has to be specified and tested as part of the garment, by the supplier who holds the certificate.
The second exclusion: structured woven workwear
The other large category a knit factory will decline is structured woven garments — coveralls, chef’s jackets, tailored trousers, fused shirting, denim aprons. These are not a certification problem, they are a machinery and skills problem.
Cut-and-sew knitwear and structured tailoring are different trades. A knit floor runs overlockers, flatlocks and coverstitch machines against fabric that stretches; woven tailoring needs fusing presses, pocket-welt machines, buttonhole and bar-tack equipment, and pattern skills built around cloth that does not give. A factory that says yes to both is usually subcontracting one of them, which is fine if they tell you and a problem if they do not.
So what is left? Most uniform programmes, as it turns out
Strip out regulated PPE and structured woven, and the overwhelming majority of what companies actually order is knitwear:
- Polo shirts — the default staff garment, usually piqué for structure and crease resistance.
- T-shirts for events, warehouse teams and casual-dress offices.
- Sweatshirts, hoodies and quarter-zips for outdoor and cold-store roles.
- Fleece layers where warmth matters more than weather protection.
- Caps, beanies and totes as the accessory tier most programmes forget until late.
The real problem with uniforms is not the first order
Anyone can make a decent polo once. The thing that makes uniform manufacturing genuinely different from fashion production is that you will reorder the same garment for years, in small top-up quantities, and every one has to match the ones already in the building.
A new starter issued a polo that is visibly a different navy from their colleagues’ makes the whole programme look cheap. And this is exactly where the ordinary way of specifying colour fails.
Why a Pantone number is not enough
A Pantone reference is a colour on coated paper. Getting to that colour on cotton depends on the fibre, the dye class, the machine, the liquor ratio and the finishing route — so two mills can both hit the same Pantone and produce visibly different cloth.
The way this is controlled properly is a lab dip: a physical swatch of your actual fabric, dyed to your target, that you approve by eye. The approved swatch is retained and becomes the standard that later production is checked against — not the paper reference. On reorders we dye against the retained lab dip rather than re-deriving the colour from a Pantone code, which is what keeps year three matching year one.
Worth being precise about what we do and do not control here: we run the cut-and-sew floor, and the dyeing happens at partner mills we specify to and inspect but do not own. The lab dip discipline is how we hold a colour across those mills; it is not a claim to own the dyehouse.
Dye lots, and the question to ask any uniform supplier
Within a single production run, fabric is dyed in lots. Two lots of the same approved colour can still differ slightly. For a fashion drop nobody notices. For a uniform issued garment by garment over three years, it is the whole ballgame.
The practical mitigation is forecast booking: you tell the factory your projected annual volume, fabric is reserved against it, and top-up orders are cut from reserved stock rather than freshly dyed each time. It costs you a commitment and saves you a colour drift.
Ask a prospective uniform supplier one question: what exactly do you keep on file so my reorder in 2028 matches the garments I am issuing this month? If the answer is a Pantone number, keep looking.
Embroidery or print for a uniform?
For staff uniforms the default is embroidery, and the reason is industrial laundering. An embroidered logo is stitched into the cloth; it does not crack, peel or fade with the wash cycle, and it reads as more permanent, which is most of the point of a uniform.
Print earns its place in three cases: artwork with photographic detail or gradients that thread cannot render; very large chest or back designs where embroidery would make the panel stiff and heavy; and short-run event shirts where the setup cost of digitising a logo is not worth amortising.

Sizing: the part that gets underestimated
A uniform programme has to fit everyone on the payroll, not a target customer. That means the full adult range including extended sizes as standard rather than as a special request, and for schools it means children’s sizing alongside adult.
Two things worth settling at sampling. Decide whether you are issuing unisex or separate men’s and women’s blocks — a unisex polo fits a lot of people acceptably and some people badly, and that is a decision to make deliberately rather than by default. And agree your grading increments in writing, because the gap between sizes is where returns come from.
How to brief this, briefly
Tell a factory three things and you will get a useful answer within a day rather than a week of clarifying emails: what the garment is (and whether it needs to be certified to any standard — if it does, say so first), how many per style and per colour for the first order, and what your reorder pattern looks like over the next two years.
That last one is the question uniform buyers most often leave out and the one that changes the answer most, because it determines whether fabric should be booked forward.

Frequently asked questions
Can a knitwear factory make hi-vis or flame-retardant workwear?
No, and you should be wary of one that says yes. High-visibility clothing certified to EN ISO 20471 and flame-retardant workwear to standards such as EN ISO 11612 are regulated personal protective equipment. Certification applies to the finished garment and involves audited testing, a technical file and a notified body, not simply buying compliant fabric. A knit cut-and-sew floor holds none of that. There is also a trap that catches buyers who source the garment and the branding separately: decorating certified PPE can invalidate its certification, because ordinary polyester embroidery thread melts. If your uniform genuinely needs to protect the wearer, buy it from a specialist who holds the certificate and have them apply the decoration as part of the certified product. Where this gets confusing is mixed programmes: a warehouse team may need certified hi-vis over an ordinary branded polo, and those are two different purchases from two different suppliers even though they are worn together.
What is the difference between knit and woven workwear?
It is a difference of trade, not just of cloth. Knit workwear covers polo shirts, t-shirts, sweatshirts, hoodies, fleece and caps, all made from fabric that stretches, sewn on overlockers, flatlocks and coverstitch machines. Structured woven workwear means coveralls, chef's jackets, fused shirting and tailored trousers, made from cloth that does not give, requiring fusing presses, welt-pocket machines, buttonhole and bar-tack equipment, and a different set of pattern skills. Very few factories genuinely do both well. A supplier who accepts an order for both is usually subcontracting one, which is perfectly workable if they say so and a problem if they do not. Ask directly which of the two happens in their own building. The answer also tells you where accountability sits if something goes wrong mid-production, which matters more on a uniform programme than on a one-off order.
How do I make sure reorders match the uniforms I already have?
By insisting the colour standard is a physical object rather than a code. A Pantone reference is ink on coated paper; reaching that colour on cotton depends on fibre, dye class, machine and finishing, so two mills can both claim the same Pantone and produce visibly different cloth. The proper control is a lab dip, a swatch of your actual fabric dyed to target and approved by eye, which is then retained and used as the benchmark for later production. Ask what the supplier keeps on file and what they dye against on a reorder. For programmes issuing garments over several years, also ask about forecast booking, where fabric is reserved against projected volume so top-ups are cut from the same reserved stock. It costs you a volume commitment up front and saves you the slow colour drift that makes a three-year-old uniform programme look mismatched.
Should uniform logos be embroidered or printed?
Embroidery is the default for staff uniforms, mainly because of industrial laundering. A stitched logo is part of the cloth and does not crack, peel or fade through repeated hot washes, and it reads as more permanent, which is much of the point of a uniform. Print earns its place in three situations: artwork with photographic detail or gradients that thread cannot reproduce, very large chest or back designs where dense embroidery would make the panel stiff and heavy, and short-run event shirts where paying to digitise a logo is not worth it. One practical limit worth knowing at the design stage is that embroidered text below roughly four millimetres tall is unreliable, so straplines often need rethinking rather than shrinking. A common compromise is embroidery on the everyday polos and fleeces that get laundered hardest, with print reserved for event tees that only need to survive a season.
